What actually decides a commercial roof’s life.

On a low-slope roof, water does not shed, it sits and moves slowly. That makes drainage the first question: whether the roof still drains as designed, whether ponding has developed where the deck has deflected, and whether the drains and scuppers are clear. Standing water accelerates membrane breakdown and adds real structural load.

The second question is penetrations. Every rooftop HVAC unit, exhaust fan, conduit, and pipe is a hole in the roof with a flashing detail around it, and those details fail long before the membrane field does. On a multi-tenant building the practical problem is that a leak shows up as a tenant complaint about a ceiling tile, by which point the insulation underneath has usually been wet for a while.
